Why it matters
BCG runs AI both as an internal productivity program and as a line of business it sells to clients. Its approach to adoption, tying AI use to performance reviews and backing it with a coaching network, is the more transferable part.
Case details
Background
BCG reported 2024 revenue of $13.5 billion, up 10%, with about 33,000 employees at year end. Its build-and-design unit, BCG X, has more than 3,000 specialists. In an April 2025 press release, CEO Christoph Schweizer called early and sustained AI investment a key competitive advantage. The original source page no longer works, so the details below come from BCG’s own press release, Business Insider and Bloomberg Law.
What they did
- By April 2025 BCG had built eight or nine internal tools, including Deckster, a slide editor trained on 800-900 templates, and GENE, a chatbot built on GPT-4o.
- According to talent lead Alicia Pittman, BCG has more custom GPTs than any other OpenAI customer (no number given). Five times as many employees build GPTs as a year earlier, using them to review slides, check wording, anticipate client questions and standardize formatting.
- About 1,200 people across offices form a coaching network, alongside a dedicated generative AI learning and development team.
- AI use is part of performance competency reviews.
Results and data
- Nearly 90% of 33,000 staff use AI and about half use it daily. A target of 50% daily use, set for the end of 2025, was reached in May.
- Deckster is used weekly by about 40% of associates. A performance-review writing tool cut writing time by 40% and raised quality scores by 20%.
- There are about 1,500 “power users”, roughly two-thirds of them associates and consultants.
- AI-related consulting was about 20% of 2024 revenue. According to Bloomberg Law, 2025 revenue was $14.4 billion, with AI services about a quarter of it.
What to take from it
- Putting AI into performance reviews does more for daily use than simply handing out tools.
- Local coaches and power users pull the rest of the workforce along.
- Start with high-frequency, format-heavy work such as building slides and writing reviews.
Limits
BCG’s AI revenue comes from client consulting; the sources do not quantify how internal productivity relates to revenue growth. Usage figures are self-reported by BCG. Smaller companies will struggle to replicate a dedicated training team and a 1,200-person coaching network.
